Salesforce Effectiveness for Pharma
Field performance diagnostics, territory design review, and sales manager coaching systems that identify where field execution is breaking down — and build the operational infrastructure to fix it.
The Problem NDL Solves
Most pharma commercial organizations have invested heavily in CRM data, field tools, and sales training — and still cannot reliably explain why field performance diverges from plan. The gap between commercial strategy and field execution is real, but the causes are rarely visible in standard sales reporting. Territory design inequity, quota distribution problems, coaching cadence failures, and SFE metric misalignment compound over time and are difficult to diagnose without a structured analytical framework applied by someone who has seen the pattern before.
- Field performance is inconsistent in ways that do not correlate with territory opportunity
- Sales managers have performance data but no structured framework for using it in coaching conversations
- Territory and quota design has not been reviewed for fairness in multiple years
- High-potential territories are underperforming and the root cause is unclear
- SFE metrics measure activity (calls, reach, frequency) but do not connect to commercial outcomes
- There is no defined management operating rhythm connecting field data to manager behavior
- IC plan behavior diverges from commercial strategy without a clear causal explanation
- New commercial roles (MCLs, access managers, patient services) lack a defined SFE framework
- Field turnover or restructuring has created execution gaps that have not been formally diagnosed
Core Offerings
Salesforce Effectiveness Diagnostic
A structured diagnostic of field productivity, coaching effectiveness, targeting, call planning, performance management, sales execution metrics, and reporting usability. Identifies where field execution is breaking down, distinguishes performance problems from territory design problems and coaching system failures, and produces a prioritized set of recommendations that addresses the actual root cause rather than the most visible symptom. Separates territory design effects from execution effects, and execution effects from systemic coaching failures — the three most commonly conflated sources of field underperformance in pharma commercial organizations.
Duration: 4 to 6 weeks | Investment: $45,000 to $80,000
For organizations that need performance operating rhythm design — structuring the business review cadence, coaching frameworks, and cross-functional decision forums that connect field performance data to management action — see Sales Reporting Architecture, which covers the Commercial Performance Operating Rhythm Design offering.
Diagnosing the Right Problem
The most common error in pharma SFE work is treating a territory design problem as a rep performance problem — or treating a coaching system failure as a rep capability gap. Each of these misdiagnoses leads to the wrong intervention, which means resources get spent on training, tools, or rep changes that do not address the actual cause of the performance gap.
NDL’s field performance diagnostic framework explicitly separates territory design effects from execution effects, and execution effects from systemic coaching failures. The starting point is always the pattern — what does the performance distribution actually look like across tenure, geography, specialty mix, and market access conditions? The answer to that question determines what kind of engagement is appropriate, and what kind is not.
The SFE-IC Connection
Salesforce effectiveness and incentive compensation are the two primary levers of field motivation and behavior — and they are almost always designed independently. When IC metrics and SFE metrics are misaligned, the field receives two different sets of behavioral signals. What the IC plan pays for and what the SFE framework measures and coaches should reinforce each other. When they do not, the IC plan’s behavioral intent gets diluted by a coaching system that is focused on different outcomes.
NDL treats IC and SFE as an integrated system. SFE engagements are always reviewed against the current IC design to identify where the two systems are aligned, where they conflict, and what adjustments are needed to ensure the commercial operating model is coherent from incentive design through field coaching.
