Norton Design Lab is a principal-led pharma and life sciences commercial performance strategy practice. NDL specializes in the systems that connect commercial strategy to field execution: how sales teams are motivated, measured, governed, and informed.
NDL helps commercial leaders design better incentive systems, modernize IC data infrastructure, improve field performance, and build reporting architectures that drive decisions. Bradley W. Norton, Founder and Principal Consultant
Brad Norton brings 25 years of pharmaceutical commercial operations experience to every NDL engagement. His career spans IC program design and governance, quota methodology, SPM platform advisory, salesforce effectiveness, and sales reporting architecture across specialty, rare disease, established, and launch-stage products.
Brad holds PMI certification in AI Project Management (CPMAI) and is a SAFe 6 practitioner. His approach to IC design is grounded in the behavioral economics and professional IC literature — not just practitioner convention — giving every engagement an intellectual foundation that holds up under field scrutiny.
Norton Design Lab participates in the Nvidia Inception program, giving NDL access to enterprise-grade AI infrastructure and Nvidia’s AI ecosystem. This program is the capability foundation for the Incentive Answer Service — enabling proof-of-concept work that reflects production-level AI performance rather than consumer-grade demos, and serving as a differentiator that is difficult for solo competitors and most boutiques to replicate.
Before founding Norton Design Lab, Brad served most recently on the US Human Pharma commercial operations team at Boehringer Ingelheim, where he led IC and commercial performance programs across a large and complex field force.
NDL is principal-led by design. Brad owns every engagement from initial discovery through final deliverable. Clients get senior judgment applied directly to their problem — not delegated to a junior team.
The IC Crossroads Framework
NDL’s intellectual foundation is the IC Crossroads Framework — a pharma-specific diagnostic model structured as five diagnostic coordinates plus one overarching Trust Multiplier. The five coordinates produce a Pentagon Score; the Trust Multiplier scales that score by the degree to which the field actually believes in, understands, and acts on the plan. IC Crossroads Score = Pentagon Score × Trust Multiplier.
Design Coordinates — what the plan is built from:
Motivational Architecture (The Causality Test) — whether the plan drives the right field behaviors: extrinsic mechanics calibrated to role complexity and causality, with a direct tested link between target behaviors and payout.
Research-Based Design Discipline (The Convention Gap) — whether IC design is built on evidence or last year’s template: metric weights grounded in what the research supports, not political negotiation.
Workforce Evolution (The Comprehension Crisis) — whether reps can explain how they get paid: plan mechanics appropriate to today’s field force, with comprehension enforced as a design standard alongside payout curve architecture.
Infrastructure Coordinates — what the plan runs on:
SPM Technology Maturity (The Calculator-Cockpit Gap) — whether anyone can explain a paycheck: platform positioned as a forward-looking performance cockpit, not a backward-looking calculator that internal teams no longer fully control.
Analytics Maturity (The Dashboard Mirage) — whether dashboards drive decisions or just show what already happened: progression from descriptive to predictive to prescriptive analytics, where the ROI actually sits.
The Trust Multiplier (The Trust Tax) — the execution coefficient applied to the Pentagon Score. Not a sixth peer coordinate. When the field does not understand the plan, trust the process, or believe payout outcomes reflect their actual performance, every other coordinate’s value is discounted. Trust is the coefficient that silently multiplies or divides the value of every other investment in IC quality.
The IC Crossroads Assessment produces a Pentagon maturity profile, a Trust Multiplier score, an IC Crossroads Score, a priority gap map, and a recommended engagement roadmap — making it the logical entry point for most new client relationships.
How NDL Works
NDL is not a full-service commercial operations outsourcing firm, a platform reseller, a staffing agency, or a dashboard production shop. NDL occupies the advisory layer between incentive strategy, IC data infrastructure, salesforce effectiveness, and reporting architecture.
Every engagement follows the same three-layer delivery structure regardless of scope:
